AI headshot tools got good quickly. For twenty dollars and a folder of selfies, you get forty passable business portraits in an hour, and some of them are genuinely fine at thumbnail size. Pretending otherwise is not useful to anybody.

It is also true that they fail in specific, repeatable ways, and that the failures matter more in some contexts than others. Here is the honest version.

Where AI headshots actually hold up

  • Small and fast. A 90-pixel avatar in a Slack sidebar or an email signature. Nobody is examining it.
  • Placeholder work. You need something on a profile today and a real session is three weeks out.
  • Volume with no budget. A twelve-person startup with no marketing spend, where inconsistent selfies would look worse.

Where they fall apart

The hands, the ears and the collar

Generative models still lose coherence at edges and small structures. Ears that do not match each other, a collar that becomes a different collar behind the neck, glasses whose arms do not connect, a necklace that changes width. At full size on a leadership page, these read as wrong before a viewer can say why.

The skin

The characteristic AI look is skin without pores — a soft, even, slightly waxy surface. It is the exact same failure mode as over-retouching, which is why AI headshots and heavily retouched ones increasingly look like each other and neither looks like a person.

It is not quite you

This is the real problem. AI headshots average you. They smooth asymmetry, straighten a nose, narrow a jaw, resolve everything specific about a face toward a handsome mean. The result is a good-looking picture of someone who is almost you, and the gap is exactly the thing that makes a first meeting slightly odd.

Why this disqualifies them for actors, specifically

For an actor this is not a style preference, it is disqualifying. Casting directors are explicit that what they are screening for is a photograph that matches the person who walks into the room — that is the entire function of the document. A generated image is by definition a picture of someone who has never walked into a room.

Beyond that: a headshot has to communicate a type, an age range and a specific quality behind the eyes. Those come from a moment that actually happened. There is no prompt for an internal monologue.

For LinkedIn and business profiles, it is a judgement call

Here the stakes are lower and the honest answer is: it depends who is looking, and how closely. A recruiter scanning fifty profiles will not care. A prospective client who is about to sign a six-figure contract and is looking hard at the people they will be working with might. A speaker page, a book jacket, a partner bio, a press kit — anywhere the image will be seen large, or by someone deciding whether to trust you — is where the difference starts to cost something.

There is also a growing recognisability problem. Enough people have used these tools that the look has become a look. Being visibly identifiable as "the AI one" on a page where three colleagues have real portraits is worse than having no photograph at all.

What a real session gives you that a generator structurally cannot

  • Direction. Most people believe they photograph badly. Almost always what that means is that nobody has ever told them what to do with their chin, their shoulders, their hands and their eyes. That is a two-way process between two people in a room.
  • Choice at the time. In a tethered session you see every frame on a monitor as it is taken — a collar fixed, an expression adjusted, shot again. You are steering, not sorting through outputs afterwards.
  • Frames you did not ask for. The best headshot in a session is frequently one nobody planned, arriving in the ten seconds after you stopped trying. Generators have no equivalent, because there is no moment.
  • Motion. Increasingly the same profile wants a short clip alongside the still. Nothing generated survives that comparison.

The sensible position

Use the tool where it fits and do not feel bad about it. Use a real session where the picture is doing real work — casting, clients, leadership, press, anywhere it will be seen large or by someone deciding about you.
